Five numbers every lot should check on Monday

No BI suite required. One whiteboard, ten minutes, and the oldest unit gets a decision.

You do not need a business-intelligence suite to run a healthy lot. You need five numbers, checked every Monday, written where the whole team can see them. Trends beat snapshots; the writing down is the point.

1. Oldest unit on the lot

Not average days in stock; the single oldest car. Averages hide the one unit quietly eating a month of profit. Whatever your cutoff is (45 days, 60 days), the oldest unit gets a decision every Monday: reprice, re-photograph, or wholesale.

2. Leads per listing, this week

Divide inquiries by live listings. When the ratio drops, the problem is almost always merchandising (photos, price, coverage), not "the market." When one listing hoards all the leads, study what it is doing right and make the rest copy it.

3. Median first-reply time

Buyers often message several dealers at once, and a fast, coherent reply is hard to beat. Measure the median, not the average, one heroic 2 a.m. reply should not excuse a Tuesday of silence.

4. Listings below photo minimum

Set a floor (say, eight photos) and count violations. Zero is the only acceptable number. This is the easiest metric on the board to fix and the one buyers feel most directly.

5. Direct share of leads

What fraction of inquiries arrived through your own storefront versus rented portal placements? Watch it quarter over quarter. This number is your independence, measured weekly.

The board

Five numbers, one whiteboard, ten minutes with coffee. Some of them (the oldest unit, first-reply time and where leads come from) you can read straight off your Motorloop dashboard. The ritual works even on paper. What gets written every Monday gets fixed by Friday.
